Agentic AI as an autonomous actor in the retail sector – a futuristic scenario

It is still a hypothetical look ahead, but the first signs are there: agentic AI could automate many processes in the retail sector – from strategy development and decision-making to final implementation. And practically without human intervention!

The following hypothetical use cases illustrate what such a vision could look like for retailers. This makes it clear what potential arises when AI agents not only support individual tasks, but also independently control entire process chains, autonomously pursue goals, and execute actions with physical and digital systems in the real world.

Until now, AI has been able to adapt content or perform actions—but always based on clearly established guidelines, recognized or learned patterns, or within narrowly defined parameters. The focus was on the task or function, not the overarching goal.

Agentic AI, on the other hand, can be assigned a goal and then independently develop strategies, weigh different options, and implement measures to achieve that goal.

Agentic AI could take on much more than just specific tasks in the retail sector: it is capable of independently controlling and continuously optimizing entire process chains. This applies to all areas of the retail sector, from logistics and procurement to in-store and e-commerce processes, marketing communications, and customer service.

An AI agent could take on a central controlling position in brick-and-mortar stores. AI keeps track of stock levels and automatically reorders items before shortages occur. It takes into account orders and demand forecasts across various sales channels and autonomously distributes products to warehouses, micro hubs, and stores. In stores, AI conducts inventory and instructs robots to refill empty shelf space. It analyzes visitor flows, optimizes store layout, and independently rearranges sales tables or mobile displays.

On digital channels, agentic AI can meticulously tailor the customer experience to requirements. It decides which products or offers are presented on the home page, optimizes the menu navigation and structure of the web shop, and autonomously adapts the design and storytelling with text, images, and colors. These changes are not just about general dynamization, such as seasonal campaigns. In theory, agentic AI can tailor the website, online shop, or app to each individual user. At the same time, AI can observe user behavior, measure the success of measures, derive improvements from this, and implement them directly without human intervention.

In customer service, the role of AI goes far beyond simple chatbots that reproduce FAQs or refer to the right landing page. Agent AI resolves customer issues autonomously: it processes returns, performs chargebacks, updates customer data, or sends the assembly service to the customer's home.

Analytical, predictive, or generative AI tools already have a major impact on our work routines and are effective aids in work processes. So far, however, AI has mostly supported us humans in specific areas: it takes on certain tasks or can execute individual processes autonomously.

However, AI only unleashes its true transformative power when agentic AI takes over entire areas of responsibility, links workflows together, and independently controls entire process chains. In practice, this would mean that AI would initiate the next process after checking that the previous one had been executed correctly and transferring the results – and so on. We are not just talking about purely digital processes such as analyzing a data set, creating a summary table, and generating a document with actionable recommendations from it.

In the long term, it is conceivable that there will be hardly any sources of information, communication channels, control systems, or physical actuators to which AI cannot be connected—in the digital world via interfaces, in the real world via machines, robots, and drones.

But what does this mean for employees in the retail sector? The role of humans will probably shift further toward monitoring, control, and quality management. Employees will intervene at defined points by checking results, approving further process chains, or stopping them if optimization is required. In addition, there will be tasks such as training AI, providing creative input, or evaluating and designing things from a human perspective.

At the management level, the crucial question will be: How much trust should be placed in agentic AI, and at what points should conscious intervention take place? This is precisely where a new management quality could develop in the future – namely, the ability to find the ideal middle ground between AI autonomy and human intervention, between maximum efficiency and subjective decision-making.
